The Compass phase is always a diagnosis, making hypotheses about the source problems, an element of testing (piloting solutions) and an implementation plan.
At Partners Phase, in close cooperation with the client, we implement new solutions, rebuilding the process, standardizing and stabilizing it. This is also the moment of gradual transfer of responsibility for the change (and knowledge in this area) directly to the client’s organization.
HELICOPTER VIEW PHASE
consists of 8 weeks with process identification, expert interviews, learning about the structure, reporting method, existing standards (4U, SIPOC, VM audits, 5S, Problem/Idea Sessions, PVA Matrix). Developing initial recommendations and a detailed plan for the next phase.
Close cooperation with the Project team on the client’s side.
ANALYSIS OF THE CURRENT STATE
is a diagnostic phase based on the gathering, aggregating and processing of data using 3 methods: expert interviews (carried out in Helicopter View), empirical measurements (the most laborious stage of analysis), analysis of archival data/reports/historical data.

4. Preparation of a report with recommendations in two dimensions: quick wins and strategic direction of development of the client’s processes.
CATALOGUING AND BUDGETING OF PROCESS CHANGES LIKE QUICK WINS.
Putting them in the PVA matrix and selecting those dedicated to implementation (small effort/big effect).
The first initiatives to dedicate project leadership to Customer Change Leaders.
Creation of a central Quick Wins board – visual management of implementation and results. Training before implementing or developing Visual Management/Performance Management in the Client’s processes.
ESSENTIAL PART OF THE TRANSFORMATION.
Creation of the Future State Map, KPIs, critical success factors (CTS). Map Visualization.
Placing changes on the PVA matrix and the business triangle: Efficiency, L/T, Quality, Customer Satisfaction/Profit.
Implementation of Visual Management, including the launch of board meetings.
Creating a dashboard system and designing and powering an efficiency calculator.
Kaikau method workshops – comprehensive and quick process changes, implemented through intensive workshop around the most important and urgent improvement initiatives.
Training workshops, including: lean management content, the role of a change leader.

After the Standardization phase, we always recommend Post-Implementation Care – focused on monitoring and point-wise correction of optimization activities, developing leaders as part of the so-called dedicated mentoring.
During the Standardization phase, documentation is created in the form of:
Cookbook / Handbook – a project book with indication of subsequent stages, tips and tools for the development of the Lean process.
Design documentation including the closing report.
Specifications for using tools: dashboard, efficiency calculator, Lean tools (largely included in the cookbook).
